How to compare material quotes from multiple suppliers

1. Compare the same list, not the same total

A bottom-line total hides substitutions. Before comparing anything, confirm each supplier priced the same description, the same unit of measure and the same quantity. A quote that looks 8% cheaper is often quoting a lighter gauge, a shorter length or a different grade.

• Normalize units: pieces vs. linear feet, bags vs. pallets, sheets vs. squares. Convert everything to the unit in your takeoff.
• Flag substitutions: any line where the supplier changed the description should be reviewed by whoever specified it.
• Fill the gaps: a blank line is not a zero. If a supplier skipped three items, their total is not comparable.

2. Add the costs that live outside the unit price

The real cost of a quote is the delivered cost. Add these before you decide:

• Delivery fee, minimum order and split-delivery charges
• Lead time, and whether partial shipments are allowed
• Backordered lines you will have to buy elsewhere at a worse price
• Payment terms — net 30 versus prepaid is real money on a long job
• Return policy on over-ordered material

3. Award line by line, not quote by quote

There is rarely one supplier who is cheapest on everything. Splitting an award — lumber from one, fasteners from another — usually beats the best single quote by a few percent. It only makes sense when the delivery cost and the extra coordination do not eat the savings, so compare the split against the best single-supplier scenario before you commit.

4. Score on more than price

Track how each supplier actually performs: response time, fill rate on the lines they quoted, and how many deliveries arrived complete. After a few jobs, that record tells you more than a 2% price difference.
